Estimating Uncertainty Agile: Three Factors of Story Points
Story points aren't just size—they combine complexity, effort, and uncertainty. Teams often estimate only one dimension.
Three Factors Explained
- Complexity: Technical difficulty, edge cases, integrations
- Effort: Amount of work across all roles (dev, QA, design)
- Uncertainty: Unknown unknowns, risk, new technology
Scoring Framework
Vote separately on each dimension (1-5 scale), then multiply:
Story A: Complexity 3, Effort 2, Uncertainty 1 = 6 points
Story B: Complexity 2, Effort 2, Uncertainty 3 = 12 points
Same effort, but uncertainty doubles estimate. More accurate than single-dimension voting.
